Summary

User Impact

Before: on a project with 561 assemblies, adding a public member to an assembly that 67 others reference compiled all 68 in 35 to 43 seconds. The 67 dependents reference each other through 354 references up to ten levels deep, and each waited for its references to finish, although in every measured run only the edited assembly changed its reference assembly. The dependents' critical path, 31 to 37 seconds, was the wall time, and more --jobs did not shorten it.

After: a dependent that has to compile starts as soon as the edited assembly finishes. Simulating the measured unit times puts the critical path at 20 to 25 seconds; the floor is the edited assembly plus the largest dependent. Results are unchanged: every result reported is the compile against the right reference assemblies, after every reference finished.

A second run over the same inputs still replays every assembly instead of compiling it twice.

Changes

  • A unit may start before every plan reference has a final state when it has to compile anyway (selected for its own sources, or a dependent one of whose finished references changed), every missing reference is a dependent rather than one selected for its own sources, and it is not blocked. The references still compiling are read from Unity's build (KeptSurfaceReferences), never from an output an earlier run left.
  • A unit's final state is decided only once every reference has one:
    • every assumption held: the early compile is its result;
    • an assumed reference changed its surface: it compiles again against this run's output (at most twice per run);
    • an assumed reference failed or was blocked: it is blocked and its result dropped.
      The errors and the surface verdict of a dropped result release and block nothing.
  • A unit whose record may still be replayed once those references finish (the predicate from feat: compile-check records whether a compile may still apply while its references are compiling #3343) waits instead, so a run over the same inputs replays it.
  • Starting and settling alternate until neither moves, because a skip decided while starting units can settle a unit that already finished.
  • A skipped dependent now counts as having kept Unity's surface explicitly. Its outputs and records are still removed as before.
  • A plan that can never finish (references waiting on each other) is an error naming the units left, instead of an empty success.
  • Every final state goes through one place that returns an error if a reference is still unfinished. A unit queued early and then blocked while it waits for a job is only taken out of the queue; the last of its references to finish offers it again, and it is decided then.
  • UnitResult gains AssumedReferences, CompiledAgainAfter, DiscardedDuration and WaitedForRecord. The VibeLog units entries carry them as assumed_kept, compiled_again_after, discarded_ms and waited_for_record, each only when it applies. A unit replayed after waiting is left out of units like every replayed unit, so waited_for_record marks a wait for a record that then did not apply.
  • The JSON output is unchanged.
  • docs/compile-check.md step 5 and docs/vibe-logs.md describe this; ADR 0016 records the decision.

Verification

  • 22 new tests: 21 scheduler tests in scheduler_optimistic_test.go, and one VibeLog test.

    • The first 20 were written before the implementation. On the base (with only the four UnitResult fields added), 17 of them failed and the three guard tests passed, as they should:
      • a dependent waits for a reference selected for its own sources;
      • a dependent with no changed reference does not start early;
      • a blocked dependent does not start early.
    • The last two were added after review:
      • a blocked unit queued early is decided only once its references finish;
      • a unit queued early is queued once when its last reference finishes while it waits for a job.
    • Every existing test passes unchanged.
  • The tests that need a dependent to start while a reference still compiles no longer rely on a 60 ms hold. The fake compile of that reference finishes only once the dependent has begun, or after 10 seconds, leaving the test's assertions to fail. Tests that check a unit does not start keep the hold, which a slow machine can only make pass.

  • Repeated runs:

    • go test -race -count=10 -run TestCompileUnits ./internal/compilecheck/ passes;
    • 24 concurrent runs of the race-built test binary with -test.cpu=1 -test.count=10 pass: 240 runs, no failure. With the hold, 2 of 240 failed.
  • Mutations, each restored afterwards:

    Mutation Fails
    Settle a finished unit before all its references are final 13 tests, through the error of the final-state check; with that check removed too, 9 tests, including the discarded verdict and discarded errors tests
    Never mark a unit stale compiled again (dependent and edited assembly), stale only once more, discarded verdict and errors, the record tests
    Ignore references selected for their own sources waits for a reference whose own sources changed, and 6 others
    Start dependents that have no changed reference does not start before a reference is known to have changed; skips the whole chain below an unchanged surface
    Leave assumed references out of KeptSurfaceReferences starts a dependent before the dependents it references finish (it read the stale output), and 2 others
    Keep the results of blocked units blocks a dependent that started before its reference failed; blocks one whose assumed reference was blocked
    Drop the error for a plan that cannot finish reports a plan it cannot finish
    Never wait for a record waits for an assumed reference when its record may still apply
    Settle only after collecting a completion settles a dependent whose assumed reference was skipped; blocks one whose assumed reference was blocked
    Decide a blocked unit queued early while a reference still compiles decides a blocked unit queued early only once its references finish (the final-state check reports it)
    Drop the guard against queuing a unit twice queues a unit once when its last reference finishes while it waits for a job (D compiled twice)

    Dropping the blocked condition from the early start is not a mutation here: the blocked check when a unit is taken from the queue stops the same unit, so nothing observable changes. The guard test pins that this check works on the early path.

  • In cli/dispatcher:

    • gofmt -l is empty;
    • go vet ./... and golangci-lint run ./... (0 issues) pass;
    • go test -race passes on internal/compilecheck/... and internal/dispatcher/...;
    • statement coverage from go test -coverprofile ./... is 94.055%, against 94.066% on the base branch measured the same way. That is 0.011 points lower, within the 0.1-point tolerance. The uncovered error branch of the final-state check cannot be reached while the scheduler works correctly.
  • scripts/check-code-complexity.sh and scripts/check-file-length.sh pass.

  • Repository CI does not run on pull requests into this branch; the checks above were run locally. Wall-time measurements on a large project are not part of this PR.

📝 Walkthrough

The compile-check scheduler can start eligible units before all referenced units finish, using Unity reference assemblies for pending references. It later adopts, blocks, or recompiles results based on final reference surfaces and records scheduling outcomes in VibeLog.

Changes: Optimistic Compile-Check Scheduling

Layer / File(s) Summary
Early-start eligibility and scheduling state
cli/dispatcher/internal/compilecheck/compiler.go, cli/dispatcher/internal/compilecheck/plan.go, cli/dispatcher/internal/compilecheck/scheduler.go, cli/dispatcher/internal/compilecheck/scheduler_settle.go
The schedule tracks references selected for own-source compilation and records assumptions about unfinished reference surfaces. Eligible units can start before all references finish, except when a cached record may still apply.
Compile settlement and stale-result replay
cli/dispatcher/internal/compilecheck/scheduler.go, cli/dispatcher/internal/compilecheck/scheduler_settle.go, cli/dispatcher/internal/compilecheck/scheduler_test.go, cli/dispatcher/internal/compilecheck/scheduler_optimistic_test.go
The scheduler adopts results after reference outcomes are known, discards and recompiles stale results, and blocks dependents when a reference fails. Tests cover early starts, settlement, cached records, fast checks, and cycle errors.
Scheduling results and documented behavior
cli/dispatcher/internal/dispatcher/compile_check_vibe_log.go, cli/dispatcher/internal/dispatcher/compile_check_vibe_log_test.go, docs/adr/0016-compile-check-starts-dependents-before-the-dependents-they-reference-finish.md, docs/compile-check.md, docs/vibe-logs.md
VibeLog unit entries can include assumed references, recompilation cause, discarded duration, and record-wait status. The ADR and documentation describe the scheduling rules and these fields.

Merge Risk: 🔵 Low · up to 222c8

The scheduling change is mergeable with a bounded test-coverage follow-up: synchronize the test on completion so it reliably checks deferred blocking.

Security architecture risk: 🔵 Low · up to 222c8

The change makes result acceptance more complex, but stale work is retried and dependency failures still block dependent results. No introduced security vulnerability was established. The inspected behavior is bounded to a project's compile checks; interruption and recovery were assessed from source rather than live execution.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The demonstrated propagation scope is the current project's planned assembly graph, compile-check outputs, cached records, and reported diagnostics. A wrong settlement decision could contaminate dependent results, but the inspected design gates publication and propagation on final reference states.

Trust Boundaries and Controls

  • inferred — Project sources, references, and analyzer configuration continue through the existing response-file and compiler execution path under the invoking environment. Speculation can repeat that compilation but does not introduce a new credential or identity transition in the inspected path. Unfinished references cannot redirect speculative compilation to leftover produced outputs because their Unity selection is explicit.

Resilience and Maintainability Implications

  • observed — On infrastructure failure, scheduling stops, cancellation is issued, running completions are drained, and the run returns an error. Interrupted compiler invocations are not recorded as complete results. Completed speculative records may remain, but subsequent reuse validates input identity and output hashes; manifest publication uses an atomic-write helper.

…tion

The fake compiler can now print, exit and write a reference assembly differently on each invocation of the same unit, and records the order invocations started in. Tests of an assembly compiled twice in one run need both.
…ferences finished

Adds the fields a scheduler that starts an assembly before the dependents it references finish reports: which references it assumed kept Unity's surface, which one proved that wrong, how long the discarded compile took, and whether it waited because its record might still be replayed. Nothing fills them yet.
…ences finish

On a project with 561 assemblies, adding a public member to an assembly that
67 others reference compiled all 68, and the dependents spent most of the run
waiting on each other through 354 references ten levels deep - although every
time only the edited assembly changed its reference assembly. Each dependent
waited for its references to finish only to read Unity's reference assembly
for them anyway.

An assembly that has to compile now starts as soon as every assembly it
references that was selected for its own sources has finished. For the
dependents it references that are still compiling, it reads Unity's reference
assembly, assuming they keep Unity's public surface.

- A unit's final state is decided only once every reference has one. A result
  whose assumption held is kept; when an assumed reference changed its surface
  the unit compiles again against this run's output (at most twice per run);
  when one failed or was blocked the unit is blocked and its result dropped.
  The errors and the surface of a dropped result decide nothing.
- A unit whose record may still be replayed once those references finish waits
  instead, so a run over the same inputs still replays it rather than compiling
  it twice again.
- A skipped dependent now counts as having kept Unity's surface, instead of
  relying on its outputs having been removed.
- A plan that can never finish (references waiting on each other) is an error
  instead of an empty success.
…again or waited for a record

Each units entry gains assumed_kept, compiled_again_after, discarded_ms and waited_for_record, each only when it applies. A unit replayed after waiting stays out of units, as every replayed unit does, so waited_for_record marks a wait for a record that then did not apply.
…s they reference finish

Rewrites step 5 of how a run compiles, lists the new VibeLog unit fields, and records the decision in ADR 0016.

…references finish

A unit queued before its references finished, and blocked by a reference with
errors while it waited for a job, was given its final state with another
reference still compiling. The outcome was the same, but every unit is meant to
be decided only after all its references are.

- A blocked unit with references still compiling is now only taken out of the
  queue; the last of them to finish offers it again, and it is decided then.
- Every final state now goes through one place that returns an error when a
  reference is still unfinished, stopping the run like a plan it cannot finish.
- A test pins that a unit queued early is queued and compiled once when its
  last reference finishes while it still waits for a job.
…of relying on a hold

The tests that need a dependent to start while a reference is still compiling
held that reference for 60 ms, and under heavy load the dependent could start
after it finished, failing a correct scheduler. The fake compile of that
reference now finishes only once the dependent has begun, or after 10 seconds,
when the test's own assertions report what went wrong. Every waiting compile is
let go when the test ends.

Tests that check a unit does not start keep the hold: a slow machine can only
let them pass. The recorder no longer keeps the start order nothing here read.

Replace fixed timing with completion synchronization.

run.jobs = 2 allows R and B to run concurrently. If R is delayed, B can finish first and allow S to start. S can then finish before R reports its failure. The outcome.Blocked assertion still passes, but it does not prove that U waited for an unfinished S.

Add a recorder gate based on finished["R"] and use it to keep S unfinished until R fails. holdUntilBegun observes only begun, so it cannot enforce this completion ordering.
