What

Improve error handling for the native upgrade command when release version metadata is missing.

Why

Source-built binaries without GoReleaser-injected info.Version previously failed with a confusing Invalid Semantic Version error. This change:

  • Adds an early check for missing release version metadata.
  • Returns a clearer, actionable error directing users to an official release channel.
  • Preserves the existing release-based self-upgrade behavior.

Local E2E Test

echo $TEST_DIR
/tmp/backplane-upgrade-S7wkSZ

go build \
  -o "$TEST_DIR/ocm-backplane-source" \
  ./cmd/ocm-backplane

"$TEST_DIR/ocm-backplane-source" upgrade
ERRO[0000] release version metadata is missing; this commonly happens when the CLI is built from source without release version injection. Native self-upgrade requires release version metadata. Install or update Backplane CLI through an official release channel

Walkthrough

The upgrade command validates release-version metadata before continuing. Empty metadata returns an explanatory error. Tests cover empty metadata, standard versions, and timestamped pseudo-versions.

Changes

Upgrade version validation

Layer / File(s) Summary
Validate release-version metadata
cmd/ocm-backplane/upgrade/upgrade.go, cmd/ocm-backplane/upgrade/upgrade_test.go, cmd/ocm-backplane/upgrade/upgrade_suite_test.go
runUpgrade validates info.Version before proceeding. Empty metadata returns an explanatory error with guidance about source builds and the official release channel. Tests cover empty metadata, 1.0.1, and a timestamped pseudo-version. The Ginkgo suite entry point registers the failure handler and runs the suite.

Merge Risk: 🔵 Low · up to 0a271

The upgrade now returns actionable guidance when release-version metadata is missing, but tests do not protect that command-level behavior. Adding a focused regression test is a small follow-up; the identified concern is limited to coverage, so the PR is otherwise low risk.

Convert the tests to a table-driven form.

The path instructions for **/*_test.go say "Check for table-driven test patterns". Four It blocks call the same function with different inputs. A DescribeTable with Entry rows (empty, standard, pseudo-version) covers the same cases with less repetition.

Loosen the assertions on user-facing error copy.

Lines 14 to 16 assert on three prose substrings of the error message. A harmless rewording can break these tests. Keep one stable key substring, such as backplane-tools. Remove the other two.

Based on learnings: "avoid asserting on exact user-facing copy ... Prefer asserting stable identifiers, error codes/types ... or key substrings".

backplane-tools isn't the only way to install this. Maybe we should just say to use an official channel.

We should say something like "this most commonly happens when built from source"

Add command-level coverage for the early version check.

The tests call validateReleaseVersion directly. They do not invoke UpgradeCmd.RunE, so they would not detect removal or misordering of the caller check. Add a focused test that sets info.Version to empty and asserts the actionable error.
