ADFA-4930: retro for the PR stack (CLAUDE.md rules, learnings) - #2198
Docs only: what the ADFA-4930 PR stack (#2149, #2150, #2151, #2155, all merged) taught.
CLAUDE.md
"Use a PR stack": "independently" means against current origin/stage, so merge it into a layer and compile before merging; a fix lands in the lowest PR that has the bug, then merges up; and squash-merging bottom-up makes the layers above conflict, with the recipe in learnings.md. These come from two late review findings (a layer that no longer compiled on stage, and a symlink-safe delete that existed only in the top PR) and three rounds of squash conflicts.
"Prove the regression test fails": check git diff is non-empty after reverting. One check ran with a sed that matched nothing and proved nothing.
"Verify before you claim": new bullet to disclose limitations you accept, with the reasoning. A known gap went unmentioned and a reviewer found it.
docs/process/learnings.md: a "Stacked PRs" section: the squash-merge recipe and its two checks (tree hash, diff count), the stale origin/stage after a merged branch is deleted, the compile break that git merge-tree hid, and how CodeRabbit reports findings.
Retrospective log, CLAUDE.md rules and learnings from the ADFA-4930
four-PR stack. CLAUDE.md "PR stack" bullet: independence means against
current origin/stage; fix in the lowest PR; squash-merge recipe pointer.
"Verify before you claim": confirm a revert changed something; disclose
accepted limitations. learnings.md: stacked-PR section.

Added PR-stack guidance to CLAUDE.md. It covers validation against current origin/stage, placing fixes in the lowest affected PR, checking squash-merge results, verifying regression-test reverts, and disclosing accepted limitations.
Added a “Stacked PRs” section to docs/process/learnings.md. It covers squash-merge conflict resolution, refreshing origin/stage, compiling against the current base, and checking CodeRabbit comments and updated summaries.
Added an ADFA-4930 retrospective to docs/process/retrospective.md. It records reported timings, observations, and follow-up actions. The hands-on time is an estimate.
Risk: The retrospective reports a compile break that git merge-tree did not detect. Compile stacked changes against the current base.
Tests: The author reports that no build or tests were run because this is a documentation-only change.
The PR updates stacked-PR and regression-check guidance in CLAUDE.md and docs/process/learnings.md. It adds an October 2026 retrospective for the ADFA-4930 work, with phase data, estimated metrics, observations, feedback, and follow-up actions.

Summary
Stack and validation guidance CLAUDE.md, docs/process/learnings.md
The guidance adds steps for reconciling stacked PRs after squash merges, validating layers against current origin/stage, checking regression diffs, and disclosing accepted limitations. It also covers fetching stage after a branch is deleted and reviewing inline comments and updated summaries.
The documentation is broadly mergeable, but the retrospective metrics should be reconciled or their source intervals documented.

Explanation
The description is directly related to the changeset. It names the ADFA-4930 PR stack and summarizes the CLAUDE.md edits (stacking against current origin/stage, fixing in the lowest affected layer, squash-merge conflict recipe, regression-test revert check, disclosure of accepted limitations) and the Stacked PRs section added to docs/process/learnings.md. It also states the change is docs-only with no build or tests run, which matches the raw summary.

- learnings.md and CLAUDE.md: resolve a squash-merge conflict to the layer's side (--ours) only
when it duplicates the already-squashed lower PR; reconcile an independent origin/stage edit by
hand, since --ours discards it and the tree-hash check cannot see that.
- learnings.md: "No actionable comments" means no new findings in that run; check every
unresolved inline thread at the current head before declaring a stack clean.
- retrospective.md: a blank line between each heading and its table, as the other entries have.

Define the source for the current metrics.
The visible timestamps span 356 hours 49 minutes, not 358.5 hours. The phase spans total 978 minutes; subtracting the 760 minutes of hands-on time gives about 3.6 hours, not 3.3 hours. The block does not define “active span” or identify any unshown intervals, so readers cannot reproduce the automated-agent or 342.5-hour idle totals.
Add the source intervals and calculation, or correct the totals.

and show how the totals are calculated, including the active span used to
estimate automated-agent time and idle/testing/away time; otherwise correct the

@hal-eisen-adfa Done in bac1fd0: the retrospective.md changes are removed. The PR now changes only CLAUDE.md and docs/process/learnings.md. That also moots CodeRabbit's outside-diff note about the retrospective metrics.
