The last builds took about 30 minutes each. The step timings from the main run showed where it went: Test 8m40s, app release build 7m, installer build 9m, then 4m saving the cache.

Causes and fixes:

  • The installer is its own cargo workspace (gpui/installer) with its own target folder, but only gpui was cached, so the installer rebuilt every dependency (the whole GPUI tree) from scratch on every run. Both workspaces are now cached.
  • The release workflow had its own separate cache. Both workflows now use shared-key: windows, so a release restores what the main build saved.
  • The installer was built with fat LTO (lto = true, one codegen unit) over the entire GPUI dependency tree, for what is a small dialog. It now builds without LTO, which trades a slightly larger installer binary for a much faster build. The app itself keeps its LTO settings.
  • The release workflow no longer repeats cargo test, since it runs on every push to main first. The release step still checks that the tag, Cargo versions and changelog agree.
  • Pushing again to the same branch or PR now cancels the unfinished build. Merging four PRs back to back started four 30-minute runs at once.

Expectation: this PR's own build is still a cold run, because a branch cannot read caches saved on another branch and main has no cache for the installer yet. The first run on main after merging fills the cache. Runs after that should be much shorter, with only changed crates recompiling.

Note

Cache installer build in CI and cut build time

  • Adds gpui/installer to the rust-cache workspace list in build-gpui-windows.yml and release.yml, with a shared windows cache key so the release workflow reuses the main-branch build cache.
  • Adds a concurrency group keyed by the GitHub ref to the Windows build workflow. Newer runs cancel older in-progress runs; main-branch runs are never cancelled.
  • Changes the installer release profile in Cargo.toml: disables LTO, raises codegen units from 1 to 16, and strips the artifact to speed up builds.
  • Behavioral Change: installer release binaries are no longer LTO-optimized; runs on the same non-main ref now cancel older in-progress runs.

Macroscope summarized e72b5c7.

Summary by CodeRabbit

  • Chores
    • Improved Windows build and release automation to better handle overlapping runs.
    • Expanded caching coverage for faster builds across the application and installer.
    • Preserved test execution for tagged releases before publishing.
    • Updated installer release compilation settings to support more efficient build generation.

📝 Walkthrough

The Windows and release workflows now share Rust caches for the gpui and gpui/installer workspaces. The Windows workflow adds ref-scoped concurrency. The installer release profile disables LTO and uses 16 code generation units.

Changes: Build workflows and installer profile

Layer / File(s) Summary
Workflow concurrency and caching
.github/workflows/build-gpui-windows.yml, .github/workflows/release.yml
The Windows workflow cancels older in-progress runs for the same ref, except for main. Both workflows cache the gpui and gpui/installer workspaces with the shared key windows. Comments document cache reuse and tag testing before publication.
Installer release profile
gpui/installer/Cargo.toml
The release profile disables LTO and sets codegen-units = 16. strip = true remains enabled.

Change: Other

Merge Risk: ⚪ Minimal · up to e72b5

No actionable merge-blocking risk remains in the reviewed changes.

Security architecture risk: 🔵 Low · up to e72b5

The cache-sharing change warrants review because release builds consume the shared state. Documented branch isolation, success-only cache saves, and rebuilding the application and installer provide meaningful containment. No introduced security defect was established, but actual cache recovery behavior was not verified in a workflow run.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • observed — The broadened cache feeds dependency compilation for the application and installer in the release job, whose downstream outcome is a published installer and update metadata. No additional service, credential, or deployment environment is introduced by the diff.

Security Findings and Attack Paths

  • inferred — No introduced pull-request-to-release cache-poisoning path was established. A shared key alone does not allow a pull-request merge-ref cache to become a default-branch or tag cache under GitHub's documented access restrictions.

Trust Boundaries and Controls

  • observed — GitHub documents that pull-request caches are scoped to refs/pull/.../merge and cannot be restored by the base branch or other pull requests. Current action documentation also excludes workspace crates from saved caches by default, limiting reuse of the application's and installer's own compiled outputs.

Resilience and Maintainability Implications

  • observed — Current upstream action metadata conditions cache saving on success unless failure caching is enabled. GitHub documents immutable cache contents, and the current cache client finalizes entries after upload. These controls address failed, interrupted, and concurrent saves at the documented implementation level; their behavior was not verified in an executed workflow.

Approvability

Verdict: Approved at e72b5c7

Macroscope's review found this PR approvable — This is a small CI/build-configuration change that expands Rust caching, shares cache entries, cancels superseded non-main runs, and relaxes installer-only optimization. It does not change application logic, schemas, deployment targets, or user-facing workflows; the installer may only differ in build time and binary size.

Pull-request caches cannot affect the tag release.

Swatinem/rust-cache@v2 may save caches from pull-request runs, but GitHub scopes those caches to the pull request merge ref. Tag-based release workflows cannot restore them. shared-key: windows does not bypass this scope, so save-if: false is not required for this concern.

⚠️ Unverified finding
Verification ran but could not confirm this finding. It is shown for review, not as a verified issue.

Use a branch-name key for the concurrency group.

github.ref has a different value for each event type. A push event gives refs/heads/<branch>. A pull_request event gives refs/pull/<n>/merge. The group therefore cancels older runs for the same PR or the same push branch. It does not cancel across the two event types for one branch.

This matches the PR objective, which says it cancels per branch or per PR. If you want a push and a PR run on the same branch to cancel each other, use github.head_ref || github.ref_name.

Do not use this group key to cancel main runs if you need every main build to finish. A newer push to main cancels the older one. That run is the one that fills the shared cache. A cancelled run does not save its cache.

- cancel-in-progress: true
+  group: build-${{ github.head_ref || github.ref_name }}
+  cancel-in-progress: ${{ github.ref != 'refs/heads/main' }}
