CI traces (#1467) show that a job failed but not why, hide the time jobs spend waiting for a runner, and split a step's history every time a pinned action is bumped. This fixes all three.

Why a job failed

  • For a job that failed, timed out or failed to start, the sync service reads the job's check-run annotations (GET /repos/{owner}/{repo}/check-runs/{job_id}/annotations; an Actions job id is its check run id). That needs only checks: read, which the App's existing checks: write covers.
  • The job span's status message becomes the most specific failure annotation, formatted as path:line: title: message. It is picked over the runner's generic Process completed with exit code N., which is used only when nothing better exists. The same text goes in maple.cicd.failure.reason.
  • Every annotation also rides on the job span as a cicd.annotation event (level, title, message, code.file.path, code.line.number).
  • Best effort: if the annotations cannot be read, the error is recorded on the handler span and the job's spans are still sent, without a reason.
  • New port method fetchWorkflowJobAnnotations on VcsProviderClient; WorkflowEventSink.onWorkflowJob now takes the annotations.

Waiting for a runner

  • A job that waited at least 1s gets a Waiting for a runner child span from queuedAt to startedAt, and the job span now starts at queuedAt, so the wait shows in the waterfall. maple.cicd.queue_duration_ms is unchanged.

Stable step names

  • Step span names drop a pinned commit: Run jdx/mise-action@2d8d4caf… becomes Run jdx/mise-action. The raw name stays in maple.cicd.step.name.

OpenTelemetry CI/CD conventions

  • The run is a SERVER span named {action} {pipeline}, so CI becomes RUN CI, and it carries cicd.pipeline.action.name: RUN.
  • Failed runs, jobs and steps carry error.type (the result: failure, timeout, error), which the conventions require on a failure.
  • Steps are tasks of their own: cicd.pipeline.task.name is the step's name, cicd.pipeline.task.run.id is <job id>.<step number> (unique in the run), and cicd.pipeline.task.run.url.full links to the step's line in the job log. Previously they repeated their job's name and id; the job name moves to maple.cicd.job.name.
  • The resource adds vcs.repository.url.full.
  • The GitHub integration docs describe the new spans and failure reasons.

Not covered

  • A whole run waiting on a concurrency group still shows as a gap. The webhook only has the first attempt's creation time, so a run-level wait span would be wrong for re-runs.

Testing

  • New tests: the failure reason picks the specific annotation over the exit code, annotation events, step name normalization, no queue span for an immediate start, a failed job forwarded with annotations and a passed one without, forwarding when the annotations read fails, and the provider's request URL and mapping.
  • vitest on the ci-traces, vcs and GitHub provider suites; tsc for backend and domain; oxlint and oxfmt on the changed files.
  • Not exercised against the real GitHub API.

Summary by CodeRabbit

  • New Features
    • CI traces include failure annotations, available file and line details, and annotation events to help explain job failures.
    • Jobs that wait at least one second for a runner show a separate queue-time span; the job span includes that wait.
    • Run spans identify the workflow, and failed or timed-out runs, jobs, and steps include error classifications.
    • Step names omit pinned action commit hashes, and trace metadata includes repository and task details.
  • Bug Fixes
    • Annotation-fetch failures no longer prevent failed jobs from appearing in CI traces.
    • Jobs without queue delays no longer show an unnecessary queue span.
  • Documentation
    • GitHub integration documentation now describes CI trace spans and metadata.

A failed CI job now says why: the sync service reads the job's check-run
annotations (test failures, compiler errors) and the job span's status
message becomes the most specific failure, preferring it over the runner's
generic exit-code line. Every annotation also rides on the span as an event.
Reading them is best effort, so a job whose annotations cannot be read still
becomes spans.

Each job gets a "Waiting for a runner" child span from queued to started,
and the job span now starts when it was queued, so a waterfall shows where
the wait went.

Step names drop the commit an action is pinned to, so bumping an action
does not split that step's history.

🟢 Confidence 7/10 · likely safe to merge
One wrong-span case on an input the provider already documents (started_at null), plus a silent best-effort catch, decide the number; the rest is pinned by tests.
quality 88/100 · 1 warning · 1 note · tests covered · risk medium · 2/2 new units observable

Adds failure reasons from a job's check-run annotations, a runner-wait span, and step names without pinned commits to CI traces. Contained and well tested; one span is wrong for jobs that never reached a runner.

  • workflowJobToOtlp adds a Waiting for a runner child span and a maple.cicd.failure.reason status message
  • VcsSyncService reads a failed job's annotations before forwarding, best effort
  • New fetchWorkflowJobAnnotations port method backed by GithubAppClient.listCheckRunAnnotations
  • ciStepName drops a pinned commit from step span names

Every failure — a 403 from a missing permission, a 404 for a job whose check run does not exist — becomes an empty list with only the vcs.workflow.annotations_error attribute on the handler span, so a systematically broken annotations read shows up in no log and in no error rate. Every sibling best-effort catch in this directory logs the cause (PullRequestEventSink.ts:57, CiTraceService.ts:89).

Add `Effect.logWarning("[VCS] reading CI job annotations failed").pipe(Effect.annotateLogs({ error: summarizeCause(cause) }))` inside the catch before returning `[]`, the way `PullRequestEventSink.ts:57` and `CiTraceService.ts:89` log their swallowed causes.

📝 Walkthrough

Failed workflow jobs now carry GitHub annotations through VCS sync into CI trace spans. Trace output includes annotation events, failure details, queue-wait spans for qualifying waits, and normalized step names.

Changes: CI job annotations and traces

Layer / File(s) Summary
Define and fetch job annotations
packages/domain/src/http/vcs.ts, packages/backend/src/services/integrations/vcs/VcsProviderClient.ts, packages/backend/src/services/integrations/vcs/vendor/github/*
The domain and provider APIs define workflow-job annotations. The GitHub client retrieves check-run annotations, and the provider maps them to the provider shape.

packages/backend/src/services/integrations/vcs/VcsSyncService.ts, packages/backend/src/services/integrations/vcs/WorkflowEventSink.ts, packages/backend/src/services/integrations/vcs/__tests__/vcs.test.ts
VCS sync fetches annotations for eligible failed jobs and forwards them to the sink. Lookup failures and timeouts result in an empty annotation list.
Convert annotations and queue timing to OTLP spans
packages/backend/src/services/integrations/ci-traces/otlp.ts, packages/backend/src/services/integrations/ci-traces/CiTraceService.ts, packages/backend/src/services/integrations/ci-traces/CiTraceService.test.ts, apps/landing/src/content/docs/integrations/github.md
Trace conversion emits annotation events and failure details, adds a queue span for waits of at least 1,000 ms, and removes pinned action commit hashes from displayed step-span names. Tests and documentation cover the trace attributes.

The run is a SERVER span named `{action} {pipeline}` (`RUN CI`) with
`cicd.pipeline.action.name`. Failed runs and tasks carry `error.type`,
which the conventions require on a failure. Steps are tasks of their own:
their name, a task run id unique in the run, and a URL to their line in
the job log, instead of repeating their job's. The resource adds
`vcs.repository.url.full`. The docs describe the new spans and the
failure reasons.
… span for unstarted jobs

The annotation lookup gets a 10s budget: GitHub's rate-limit backoff can
wait inline, and the reason is not worth holding a job's spans. Annotations
are read up to three pages, stopping at the first page holding a failure,
so a page of warnings no longer hides it; the span keeps 20 events,
failures first. A job skipped or cancelled before a runner picked it up
gets no "Waiting for a runner" span and stays zero-length.

🟢 Confidence 9/10 · safe to merge
The annotation read is bounded and best-effort; the only defect I could reproduce is the new vcs.repository.url.full derivation, for repos named actions.
quality 98/100 · 1 note · tests covered · risk medium · 2/2 new units observable

CI job traces now carry the failure annotation that explains the failure, a runner-wait span, stable step names and the OpenTelemetry CI/CD attributes. The annotation read is bounded and best-effort, so the sync path is not held up; safe to merge.

  • workflowJobToOtlp puts the most specific failure annotation on the job span status
  • A Waiting for a runner child span covers the queue wait
  • Step span names drop the pinned action commit
  • Failed jobs ask the provider for check-run annotations within a 10s budget

Rank failure annotations by available detail.

If the first failure says “Tests failed” and a later failure identifies a file and line, this selection uses the summary. The job then loses the more specific failure reason that this feature promises. Prefer an annotation with a path, line, or title before falling back to the first non-exit failure.

…ctions, precise docs

The failure reason now prefers an annotation that names a file or title
over a bare summary. The repository URL comes from the last /actions/runs/
segment, so a repository named actions keeps its own URL. The docs say when
a job span includes its queue time and that at most 20 annotations become
events.

Maple review

🟢 Confidence 9/10 · safe to merge
One info-level regex edge case; the wait span, failure reason and repo-URL paths each have a test that pins them.
quality 98/100 · 1 note · tests covered · risk low · 1/1 new units observable

Reads a failed job's GitHub check-run annotations for a failure reason, adds a "Waiting for a runner" child span, and normalizes step names, following the OTel CI/CD span conventions. One narrow step-name edge case; otherwise safe to merge.

  • workflowJobToOtlp sets the job status message from the best annotation
  • A Waiting for a runner child span spans queuedAt to startedAt
  • Run spans are SERVER RUN {workflow}; steps get their own task ids
  • fetchWorkflowJobAnnotations reads check-run annotations, bounded and timed out

Findings

🔵 Note · F4 · ciStepName strips @ + hex runs that are not action pins

correctness · packages/backend/src/services/integrations/ci-traces/otlp.ts:93

The regex removes any @ followed by 7 to 40 hex characters, so a step named Run notify ops@deadbeef.example.com becomes Run notify ops.example.com in both the span name and cicd.pipeline.task.name (verified with node on the head). Requiring whitespace, an opening paren or the end of the name after the pin keeps the intended normalization and spares such names.

const ciStepName = (name: string) => name.replace(/@[0-9a-f]{7,40}(?=[\s(]|$)/g, "")

`ciStepName` strips `@` + hex runs that are not action pins
The regex removes any `@` followed by 7 to 40 hex characters, so a step named `Run notify ops@deadbeef.example.com` becomes `Run notify ops.example.com` in both the span name and `cicd.pipeline.task.name` (verified with node on the head). Requiring whitespace, an opening paren or the end of the name after the pin keeps the intended normalization and spares such names.
Replace those lines with:
const ciStepName = (name: string) => name.replace(/@[0-9a-f]{7,40}(?=[\s(]|$)/g, "")

  • ✅ F3 · repositoryUrlOf returns the wrong repo URL when a path segment is actions

What was checked
  • repositoryUrlOf now cuts at the last /actions/runs/, so octo/actions keeps its full URL (otlp.ts:181, test CiTraceService.test.ts:295)
  • Annotation events cap at 20, failures first (otlp.ts:303), matching the docs text
  • A job that never started gets no wait span and no length: the startedAtMs === completedAtMs guard (otlp.ts:257, test CiTraceService.test.ts:372)
Observability coverage: 1 of 1 changes observable
Change Kind Observable Evidence
GitHub check-run annotations read, one per failed CI job client yes GithubProvider.fetchWorkflowJobAnnotations span with cicd.pipeline.task.run.id (GithubProvider.ts:1737), bounded to 3 pages and a 10s budget annotated on the handler span (VcsSyncService.ts:910)
